Inovo provided planning and project controls advisory services to Auckland Airport’s Baggage Handling System Renewal Programme, supporting one of the airport’s most operationally complex live-environment infrastructure upgrades.
The programme was a critical enabler for the wider international terminal expansion and required close coordination between construction activities, operational requirements, security protocols, and multiple interfacing stakeholders - all while maintaining uninterrupted airport operations.
Working alongside both the delivery contractor and Auckland Airport’s internal project team, Inovo fulfilled an independent planning and integration role across the programme. This included reviewing contractor delivery programmes, testing sequencing logic and feasibility and aligning construction activities with Auckland Airport’s operational and governance requirements.
Contractor schedules were systematically assessed to identify logic gaps, access conflicts, and inconsistencies between reported progress and programmed outcomes. This process ensured that delivery programmes were not only technically robust, but also realistic and operationally achievable within a live airport environment.
To support programme-wide coordination, Inovo developed and maintained an integrated master programme that consolidated contractor activities, client work packages, and third-party interfaces into a single controlled planning framework. This provided Auckland Airport with clear visibility of critical paths, milestone dependencies, interface risks, and operational impacts - enabling informed decision-making around outages, handovers, and commissioning strategies.
As the programme evolved through instructed variations, flood recovery works, and additional system resilience upgrades, Inovo led programme reset and re-baselining activities in collaboration with the contractor. This included validating recovery strategies, assessing time impacts, and ensuring programme changes were transparently reflected within mitigation and delivery plans.
By proactively identifying emerging risks, programme conflicts, and delivery misalignments, Inovo helped Auckland Airport maintain greater certainty, transparency, and control across a highly complex infrastructure programme.
This collaborative and independent planning approach supported uninterrupted airport operations and contributed to the staged delivery of a more resilient and future-ready baggage handling system.

- Duty Free Retail Redevelopment - Inovo has been appointed as Project Managers for the redevelopment of Auckland Airport’s dutyfree retail spaces following Lagardère Travel Retail’s partnership with Auckland Airport as the sole dutyfree operator. The programme includes the staged rebuild and refit of four retail areas between 2025 and 2027, comprising approximately 5,300sqm of retail, back-of-house, and office space.
- Flood Remediation - Inovo was also engaged to manage the urgent remediation of extensive damage caused to the International Terminal by the 2023 Auckland floods, which temporarily closed the terminal to all flights. This entailed the testing and replacement of large areas of floor and wall finishes, doors, fixed furniture, bathroom amenities, lifts and escalators, and specialised check-in and baggage-handling equipment.
